Third Crusade: Siege of Acre.

WI: The siege of Acre somehow fails. This could happen in two ways. Saladin partially withdraws from defending Acre in order to attack Tripoli or Antioch. The besieging crusader army is forced to defend them, thereby reducing the pressure on Acre. This allows Acre some breathing space and ultimately the crusaders fail to recapture it.
 
Considering that Third Crusade not not achieve very much beyond occupying a coastal strip and Richard's occupation of Cyprus, failure at Acre is merely going to reduce the length of that strip.

One could of course add that no capture of Acre means no Leopold's banner to be throw down. Thus when Richard went home overland, it is very unlikely the Leopold would have captured him and demanded a huge ransom for his release.
