How to balkanise western Russia!?

For my alternate history world, I want to have a balkanised Russia.
Do you have any suggestions?

My ideas I already have are:
- Komi Republic
- Kola Republic
- Principality of Smolensk
- Muscovy
- Ural Empire
- Republic of Novgorod
- Karelia
- Ingria
- Nenetsia
- Tatarstan
- Chuvash

And I don't know what to do with Novaya Zemlya...! I want to make it an independent state, but how and how should I call it?

Besides, I'm working on a map about all this. I'll post it as soon as possible.

That's not Balkanized Russia, it's disunited Russia.

Also, the Komi would not be independent, but rather part of a larger ethnic Russian state.

As to Novaya Zemlya the only way it could be an independent state is with a post-1900 PoD, since you need modern technology to build the climate controlled dwellings to live there.

I assume the Don-Kouban Cossack state, Kalmykia (as a Vajrayana theocracy?), and the Mountainous Republic of the Northern Caucasus are taken for granted.

Novaya Zemlya has a population of about 2500 even today, so I don't see it as a sovereign entity. I could picture it under Finnish, Norwegian, Danish, Dutch, or British rule though.

Okay, I'll give Novaya Zemlya to... Norway!

By the way, indeed I was going to create "Cossackia" (but I don't include it here because it's not really northwestern Russia, but southwestern Russia). Besides, look at this post for what I'm going to do for the Caucasus (quite complicated).

That's not true, because in my world, Russia never existed; it was never united!

The point I was making is about people using the word Balkanization to much and in incorrect ways, Balkanization is an existing state splitting apart along ethnic and/or lingusitic lines to the point the previous state no longer exists.

Becuase it's small both in terms of territory and population and located in an area that's prime real estate that the neighboring polities are going to swallow-up.

Oh, sorry for using it wrongly.

And it's a pitty that Komi isn't plausible, but I'll nevertheless do it! :p;)

If Russia never united, does that mean that the Kiev-centric state never existed, or that after that collapsed, it was never put back together?

The latter option, in a way.
The principalities never formed a united state to become Russia, they just stayed independent somehow.
But, a note: my Russia doesn't have to have a clear PoD, it's more or less, not completely though, ASB... additionally, I also often make ethnic states that in fact would never be able to survive...
