I dunno, my friend seen a few castles in Europe that has a singular HUGE gate (a whole column could go through, not just a trio) and a few smaller ones where one could conceivably enter triple file even with weapons.
...hold on, I think I see the misunderstanding.

Let's suppose you have a 1100s Norman Castle, one of the earlier stone fortifications.
What your friend saw was probably a castle that underwent later refurbishment and upgrading, making it into a larger work. Early stone castles were not all that large.
 
I think what you need to do is to distinguish between "possible", "plausible" and "likely". Which are you after?

The scenario we started with seems possible, but implausible as someone messed up big time for an attack to get this far.

Now that the situation got to this, is it plausible for the defenders to save themselves without surrendering?
 
Because nobody thinks to set the wagon on fire and place it at the open door? And no one thinks to use the pews in the chapel to block it? Or the stones from an interior building to do the same? Are there no women in this fort? Women are notorious for using the strangest things to get things done.
