What if as a result of somewhat different life circumstances, Hitler developed a point of view more similar to the German military leadership of his time. They loathed Poland and probably could not be considered liberal in regard to Jews and Slavs. However they weren't driven by antisemitism and could even work with the Soviet Union in good faith when there was mutual advantage. I suspect they were also somewhat more serious about economic policy (Blomberg certainly was) as a result of the failure of the WWI Hindenberg Plan.

Hitler pursues his 1930's to early war strategy with historical results. Maybe with a little better economic planning along the way.

By the time of Barbarossa, Hitler is thinking more in terms of Middle Europa/Brest-Litovsk as a model instead of OTL lebensraum. As it turns out, even ethnic Russians find the idea of living in newly Independent states such as the Ukraine a fairly attractive prospect when promised the ability to own their own farms, worship as they please and not having to worry about being sent to a Siberian prison camp for being born in the wrong ethnic group or looking the wrong person in the eye.

If the Soviet Union were to crack in 1941 of this timeline, reparations would include oil and other resources outside the geography of the Western Soviet Union. Would this enlarged Axis have the means to stand up to the US and Britain?
