AHC/WI: Non-German Prussia

What if some of the Old Prussians survived the Northern Crusades and avoided being Germanized? They might still convert later on but, how will TTL's Prussia survive up to the present? Will it be a Polish/Swedish vassal at some point? How much territory will this "Prussia" have (aside from OTL East Prussia)?

Any more ideas?

What about have the Prussian revolt succeed and have Prussia annexed to Lithuania.
 
What if there was a mass conversion event early on, so a Northern Crusade isn't directed against the Old Prussians to begin with?
 
Aside from (East) Prussia's early Christianization, I'm thinking of introducing feudalism at the same time.

Some addition to the OP: TTL's Prussia must have a distinct language and culture. It could annexed at some point but must become independent in the present day.

Prussia is allowed its territory that had been given to the Grand Duchy of Warsaw. In compensation for losing its other German enclaves, it was given Bohemia-Moravia while Austro-Hungary kept all of Galicia. This resulted in an odd German language that was actually close to both Czech and Polish, but is not mutually intelligible with German. Prussia is the last independent German nation, and one of less than five nations with a monarch that holds quite a bit of political power. For examples: GERMAN: Hallo mein Freunde. POLISH: Witam moi przyjaciele. CZECH: Dobrý den, moji přátelé. NEW PRUSSIAN: Halltam, moin Preuele. ENGLISH: Hello, my friend.
