A different invasion.

If anything remaing as OTL, the invasion will be a bloody and very costly failure for the Red Army...basically image the Winter war on steroids.
Thanks to Stalin the URSS armed forces at the moment are not capable to take anyone without enourmous loss.

Naturally it's hard to see Stalin be the first to attack.

Ya. Stalin wasn't stupid. Paranoid? yes, but that's a good reason for him NOT to invade unilaterally. His plan was to let the West and the Nazis fight it out, and pick up the pieces.

Why on earth would he invade unilaterally? You you'd have to have some major changes to history to get that to happen, and those changes will affect the consequences. Did Hitler never rise to power, for instance?
